Staff tick the checklist, but the work is not done: what to fix

Quick answer

Start by comparing one signed-off task with the actual result, then find out what prevented the work. Make the completion standard observable, allow an honest problem report, and check a small sample in person. Adding more tick boxes will not repair a process in which 'done' can mean several different things.

Establish what happened before changing the whole system

Choose a recent example with a clear gap: a task says the display was cleaned, but residue remained. Keep the original completion record and inspect the result with the person responsible. Ask what they understood the instruction to mean, what they did and what interrupted them. Separate a misunderstanding from an unsupported completion claim; the response should fit the finding.

An owner on Reddit describes a kitchen manager marking tasks without doing them. That shows the problem exists, but it does not tell you why it happens in your business. Begin with the actual work, not an assumption that every missed job has the same cause.

Replace a vague instruction with a visible result

'Sort the counter' leaves room for disagreement. An operational example is: 'Remove used packaging, replenish the agreed cup sizes, and leave the customer-facing surface clear.' Keep detailed cleaning or equipment methods in the approved procedure, rather than squeezing them into an ambiguous one-line task.

For equipment inspection lists specifically, HSE cautions against excessive detail that encourages superficial checking. Apply that lesson carefully: remove duplicate administration, not safety controls. Keep the steps that someone can genuinely inspect or perform.

Example: make a retail display reset checkable
Weak instructionClear completion standard
Tidy displayReturn misplaced items to their labelled locations; record damaged items separately
Check signageCompare the display signs with today's approved promotion sheet
Everything doneRecord the unfinished step and who has been told

Make reporting a blockage easier than hiding it

A task needs a route for 'I could not finish because…'. Useful reasons include missing materials, equipment out of service, unavailable access or more work than the allocated time permits. Require a short factual explanation and the next person to contact. Do not make staff invent a completion just to clear an overdue list.

For example, if the correct cleaning product is unavailable, record that fact and escalate using the shop's approved procedure. The responsible manager decides what safe alternative or restriction is needed. An exception record does not authorise the team to skip necessary hygiene or safety work.

Review the work, then close the loop

For the first week, choose a few checks that are practical to observe before the result changes. Check them with staff present where possible. A photo may help with a display arrangement; it cannot establish that a chemical was used correctly or that equipment is safe. Tell the team what is being checked and why.

Track three separate outcomes: completed correctly, openly reported as blocked, and marked complete without support. If a task repeatedly fails, revise its instructions, resources or timing. If someone knowingly signs off undone work after expectations are clear, deal with that through your normal management process. Finish the conversation by recording the agreed correction and checking that it happened.

Unpickle keeps recurring tasks, completion history and problem reports together. Use that record to follow up the work you have agreed, with photos only where they add useful evidence. See Unpickle's digital checklists.
