Quick answer
Separate replenishing the shelf from buying more stock. Give every product a known reserve location, assign a defined shop section and specify what a completed restock looks like. When a shelf cannot be filled, record why. An empty space is not automatically a purchasing problem.
Follow one missing item all the way back
Pick a product that customers regularly find missing. Check the sales location, nearby drawers, backroom and any second display. Note how long it takes someone unfamiliar with the shop to find reserve stock. The delay often reveals the problem more clearly than asking staff whether the system is easy.
The linked gift-shop owner describes exactly this gap: souvenir shelves remain empty while stock sits underneath or in the backroom, despite daily sweeps. Their experience suggests a useful question for your own shop: can a part-time team member find and recognise the right variant without asking the owner?
Give reserve stock one obvious home
Use a stable location code that appears on the shelf label and reserve container. Keep the product code or clear variant description with it. A label saying magnets is not enough when several designs share a similar box.
If a product must live in two reserve locations, list both and nominate the normal refill source. Do not rely on staff discovering overflow by accident. When the layout changes, update the location reference as part of the move, not at the next stocktake.
Keep access safe. Staff should not climb unsuitable shelving or move heavy boxes alone to complete a restock target. The practical arrangement needs to fit your shop's handling and access procedures as well as its stock logic.
Describe the finished section
Assign a specific section rather than a vague instruction to restock the shop. Define the display quantity or presentation standard for the relevant products, and show a photo where it helps. Make sure staff can distinguish a deliberately limited display from a missed refill.
Use an original example: a keyring rail should show six of each of four designs. One design has two on display and ten in reserve. Replenishment is four units, not a new supplier order. If reserve stock is zero, the correct result is a low-stock report rather than a false completed tick.
| Finding | Action |
|---|---|
| Shelf low, reserve available | Refill the correct variant |
| Shelf low, reserve not found | Record location problem and ask for help |
| Shelf low, reserve zero | Report low stock for purchasing review |
| Stock damaged or held | Keep out of sale and report the exception |
| Display already correct | Confirm the section check |
Keep the movement boundary clear
Moving stock from backroom to shelf does not change the business's total stock. If you track location quantities, reduce one and increase the other once. If you track only total stock, do not enter the refill as a new receipt.
The Australian Government inventory guide describes organising stock by location. The routine here applies that general idea to a small shop: the stock record should help a person locate goods, not merely show a total somewhere on a screen.

Check the routine before expanding it
Trial one section for several shifts. At the end of each trial, ask the team member to show unresolved gaps and explain why they remain. A manager's short walk-through can distinguish a confusing label from a task that was simply missed.
Measure customer-facing availability and repeated exceptions, not only the number of completed sweeps. If everyone marks done while the same shelves remain empty, the definition of done or the location system is failing.
Once the section works, copy the method to the next area. Keep a clear owner for changes to locations and display quantities. A restocking routine should survive a new starter, a busy Saturday and the owner's day off without depending on private knowledge.
Unpickle's recurring tasks and photo instructions can support a section restock check. Keep retail SKU quantities and location transfers in the inventory system you already use. Build a clearer restock routine with Unpickle.
